FEEDFORWARD: THE FUTURE-FOCUSED LANGUAGE OF LEADERSHIP

Updated: Jan 13

Modern leadership is not about correcting the past — it’s about shaping what comes next.

Traditional feedback still has value, but in today’s leadership landscape it is no longer sufficient on its own. People don’t only want to hear what went wrong; and although feedback doesn’t necessarily mean “something is wrong,” there is still a strong perception that triggers a negative reaction the moment employees hear that feedback is coming.

Today, especially Gen Z, is motivated by clarity on how they can grow rather than what went wrong.

Feedforward shifts the lens from the rearview mirror to the road ahead, from

“What happened?” to “What could happen next?”

It shifts the conversation from What went wrong? to “How can we make the next step better?”

WHY FEEDFORWARD WORKS

Classic feedback often:

  • triggers ego,

  • raises self-protection

  • links the mistake to the person

Feedforward instead:

  • opens curiosity

  • activates ownership

  • strengthens trust

  • reinforces psychological safety

Leadership thinker Marshall Goldsmith —the pioneer of the feedforward concept — explains:

“We can’t change the past, but we can create a better future."

In Goldsmith’s work with Fortune 500 leaders, one pattern was undeniable: When people received future-oriented suggestions, their behavior changed faster and more sustainably.

THE NEUROSCIENCE ANGLE

When the brain senses judgment:

The amygdala hijacks attention and learning shuts down.

When the brain senses opportunity: The prefrontal cortex lights up. we can make use of curiosity and planning and growth emerge.

Feedforward lives entirely in the second system. That’s why the impact is both deeper and longer-lasting.

HOW TO PRACTICE FEEDFORWARD (4 STEPS)

1️⃣ Start with a question: “What do you want to improve next?”

2️⃣ Offer two actionable suggestions: Clear, simple, forward-focused ideas.

3️⃣ Say only: “Thank you.”No debate, no justification — just space for learning.

4️⃣ Follow up in 1–4 weeks: Change sticks only when it is revisited.

This is Goldsmith’s proven formula which is elegant, practical, and transformative.

THE LEADER’S PATH TO IGNITING TRANSFORMATION

“When you stop focusing on correcting mistakes and start having conversations about the future, you will immediately notice a positive shift in your team’s performance.

Feedforward is a powerful leadership tool that strengthens trust, psychological safety, and a growth-oriented culture within your organization. The more consistently you use it, the more you will see your team’s learning velocity, ownership, and collaboration increase.

⏱ 5-Minute Weekly Ritual

At the end of each week, ask your team members:

“What’s one thing you want to do better next week and how can I support you?”

You’ll notice immediate changes in:

✓ engagement

✓ ownership

✓ communication

✓ culture

WHERE COACHING AND FEEDFORWARD CONVERGE

The feedforward approach sits on the same psychological foundation as professional coaching: future-focus, action design, and empowering personal agency. Like coaching, feedforward does not dwell on “Why did this go wrong?” but shifts the discussion toward “What is the next step that would create a better outcome?”

Both methodologies are built on unlocking human potential, exploring new possibilities, and consciously shaping what comes next. When leaders practice feedforward, they are essentially applying one of the core mindsets of coaching — believing in people’s potential and co-creating a better future with them.

So better try feed forward as often as possible because leadership today is not about correcting the past — it’s about shaping what happens next.

💬 Reflection Question for Leaders

If your words turned into action; “Are they building someone up or shutting them down?

Among all leadership competencies, communication is the one skill no leader can afford to overlook. If you want to refine your presence, elevate the way you interact with your team, and make subtle yet powerful shifts in your communication style, I would be happy to support you.
